The question most senior living leaders start with when it comes to AI is a reasonable one: where can this help us? What can it automate? What can it predict? What efficiencies can it create?
That is not the wrong question. It is just not the first one.
Before asking where AI can help, there is a more important question to answer: do we have the right clinical information, captured in the right way, to support the decisions we are asking AI to help us make?
AI cannot identify a clinical concern based on data an organization is not capturing. It cannot surface a pattern that exists only in a verbal handoff. It cannot work with documentation that lives on paper or sits in a system no one checks consistently. The most expensive AI implementation mistake is investing before the underlying clinical data foundation is ready.
AI readiness is not about having the newest EHR or the most data. It means:
Clinical information is captured consistently and completely
It lives in the right system, in the right place
It reaches the right clinician at the right time
There is clear ownership for acting on it
Organizations that meet these criteria are positioned to get real value from AI. Organizations that do not will spend significant resources implementing tools that inherit, rather than solve, their underlying information problems.
Leaders do not need to become clinicians to make better technology decisions. But they do need to understand the clinical questions their technology is supposed to help answer.
A practical first step: bring clinical leaders and frontline staff into the same conversation. Ask them how clinical information actually flows today, not how it is supposed to flow. The gap between those two answers is usually where the work is.
The Clinical Data Readiness Framework in Part 4 of this series gives your team a structured way to assess where you stand. The AI Readiness Checklist below is a one-page tool to get started today.
Ask the clinical question first. Assess your data foundation. Close the gaps that matter most. Then evaluate AI tools against your actual clinical needs. That sequence does not slow down your AI strategy. It is the only one that makes it work.
